AI and Distributed Agent Orchestration: What Jaana Dogan’s Tweet Reveals About the Future of Engineering

A few days ago, Jaana Dogan, a Principal Engineer at Google, posted a tweet: “Our team spent an entire year last year building a distributed Agent orchestration system—exploring countless solutions, navigating endless disagreements, and never reaching a final decision. I described the problem to Claude Code, and it generated what we’d been working on for a year in just one hour.”

This tweet flooded my Timeline for days. What’s interesting is that almost everyone could find evidence to support their own takeaways from it.

Some called it proof of big company inefficiency: if a year’s work can be done in an hour, organizational efficiency must be abysmal. Others hailed it as Claude Code’s “god moment”: even Google’s own Principal Engineer was using a competitor’s product. Still, more predicted the end of programmers’ jobs: AI could already replace entire teams.

While each interpretation captures a slice of the truth, all miss the critical context.

1. The Other Side of the Story

Jaana Dogan later shared a lengthy clarification.

First, the team had built multiple versions of the system over the year, each with its pros and cons, and never reached a consensus.

Second, the prompt she gave Claude distilled the “best surviving ideas”: the essence of a year’s exploration, trial and error, and elimination compressed into three paragraphs.

Finally, what Claude generated was a “toy version”—not production-grade code—but it was an excellent starting point.

In other words, this wasn’t AI creating something out of thin air. Instead, an expert leveraged a year of accumulated research to use AI to turn ideas into code quickly.

2. Where Did the Year Go?

We tend to measure work by “output”: lines of code, number of features, version iterations. But if the output can be replicated in an hour, what was the “work” of that previous year really about?

The team spent the year doing three key things:

Exploration

There’s no one-size-fits-all answer to the problem of distributed Agent orchestration. The team had to test different architectures, communication mechanisms, and fault-tolerance strategies. Most attempts failed—but failure itself was a necessary cost of learning.

Validation

Ideas need to be implemented and tested in real-world scenarios to see results. Some issues only surface under actual load. This process is long, tedious, and full of unexpected challenges.

Alignment

As Jaana put it, “not everyone is aligned.” Anyone who’s worked at a big tech company knows that getting consensus across different teams, stakeholders, and technical preferences is often ten times harder than writing code. Meetings, documentation, persuasion, compromise, and more meetings—these activities don’t produce code, but they consume enormous time and energy.

What Claude replicated was the final “building” step. The cognitive labor that came before—exploration, validation, and alignment—was all done by humans.

It’s like any software project: we shouldn’t only focus on the time spent writing code. The upfront requirements analysis, product design, and system design, as well as post-development testing, all take significant time. In the past, writing code was costly, so we easily overlooked these other costs. Now that AI generates code so quickly, the value of these other stages has come to the fore.

3. The Bottleneck Shift

Jaana also said something that I believe is the most valuable part of the entire story:

“It takes years to learn, validate ideas in real products, and find patterns that work long-term. Once you have that insight and knowledge, building itself becomes easy. Because you can start from scratch, the final product ends up free of historical baggage.”

In the past, the bottleneck was “how to implement.” You knew exactly what you wanted, but there was a long stretch of engineering work between the idea and the code. You needed to hire people, divide tasks, schedule timelines, develop, test, and integrate.

Now, this bottleneck is disappearing. The new bottleneck is “figuring out what you want.” Can your prompt accurately describe the problem? Does it include the right constraints? Does it reflect your judgment of tradeoffs?

Some call this a shift from “implementation” to “expression.” In the past, people who could “do the work” were valuable; now, people who can “clearly articulate what needs to be done” are more valuable.

Jaana’s prompt worked because she truly understands this domain. If someone without expertise gave Claude the same three-paragraph prompt, it would almost certainly not produce usable results. AI amplifies your existing knowledge—it doesn’t create knowledge out of thin air.

4. What’s Becoming More Valuable?

As execution gets cheaper, what’s getting more expensive?

Judgment

When faced with ten feasible solutions, which one do you choose? AI can help generate solutions, but the decision requires an understanding of the business, insights into users, and foresight into technical trends—all still highly dependent on humans.

Taste

Not all working code is created equal. The gap between good code and bad code is enormous: maintainability, scalability, elegance. AI can write code, but the standard of “what makes good code” needs to be defined and upheld by humans.

Deep Problem Understanding

What looks like a technical problem is often rooted in business, organizational, or even political issues. People who can see past the surface to the core problem will always be in short supply.

5. Opportunities for Individuals and Small Teams in the AI Era

There’s an unspoken message in this story: AI has ruthlessly amplified the alignment costs of big companies.

In the past, big companies used brute-force labor to scale execution and processes to ensure quality. Small teams, with limited resources, struggled to compete on complex projects.

Rohan Anil—a former Distinguished Engineer at Google and Meta, and co-creator of the Gemini large language model—commented: “If I’d had access to Coding Agents back then, especially models at the Opus level, I would have saved not just the first 6 years of my career, but compressed that workload into just a few months.”

Now, AI can fill the execution gap. Small teams’ strengths—fast decision-making, minimal baggage, and flexible direction adjustment—have become a true competitive moat. One person who has clarity of thought can produce a prototype in an hour; a hundred people without clarity will spend a year in meetings without aligning.

This is great news for individuals: your judgment, learning ability, and depth of problem understanding are becoming your competitive edge in the AI era.

AI hasn’t devalued engineers—but the bar for engineers in the AI era is different.
